Epic goes AI-first on the Disney game, and the release date disappears

Epic Games has told staff to build its Disney project with generative AI, according to reports on the internal pivot: no more hand-written code, art produced through full AI workflows, and Tim Sweeney describing maximum AI acceleration for products and staff. Epic AI-first now describes the whole production, from the LLM writing gameplay systems to the diffusion model drawing props. The extraction shooter rests on Disney's $1.5bn investment in Epic from 2024 and carries Marvel and Star Wars characters. It has lost its March 2027 window and now has no date.

“No more hand-written code”

The half-hour precedent

Epic has run this experiment in public before. On 16 May the company put an AI Darth Vader into Fortnite, speaking through Gemini 2.0 Flash with an ElevenLabs voice licensed from the estate of James Earl Jones, with filters against swearing and lewd talk. Players broke it within minutes, clips of slurs and expletives spread, and Epic shipped a hotfix about 30 minutes later. SAG-AFTRA filed a complaint with the National Labor Relations Board.

That hotfix took half an hour, for one character with a scripted guardrail and a licensed voice. The new instruction covers an entire production, where the same class of failure arrives in code paths rather than dialogue, and nobody streams a broken collision box to three million viewers on launch day.

What the delay costs

The money has its own arithmetic. Disney's $1.5bn went in during 2024, and the delivery date has moved from March 2027 to unscheduled. Parked in US Treasury bills at 4%, that sum would have paid about $60m a year, roughly $180m across three years, which is our arithmetic on what an equity stake is not doing rather than a loan calculation.

We measured the output side of this bet last week, when Anthropic's open-source scanner sent model-generated vulnerability reports to maintainers with no human check before sending. The failure there was not the model writing the report. It was the absence of a reader.

What is checkable

Games make the same bet with a longer feedback loop. A model finished Portal on its own in September, which we also measured, and finishing a game is a different problem from shipping one. What is checkable here: whether the Disney title gets a date, whether Epic's engineering and art postings change shape, and whether the next AI character in Fortnite lasts longer than thirty minutes.

Informational material, not investment advice. The internal mandate comes from press reports rather than an Epic announcement, and the company has not published a new release window.
